The End of the Pizza Team: How AI Collapses Development Roles

We've boosted individual developer velocity by 5-8x, but we're still running morning standups like it's a pizza team. That's like calling your 2010 waterfall process 'Agile' because you've implemented a 15-minute morning meeting.
Gen AI can and should be transforming the way every SWE and Development Team works. There is an arms race going on with LLMs, code development tools and everything about how we use them. Whether it's Cursor or Claude, MCPs or productivity tools the game is changing for SWEs and the people and teams they interact with. A Developer with their tools set and process refined should be able to output in 2-4 weeks what would take a 10 person development team in 2015 2 Months.
What does this mean for Development Teams?
The New Team Topology
The new paradigm with AI involves smaller groups with a lot more responsibility, throughput capability and the ability to mandate change through doing rather than saying.

- ▶Development Teams → Stream-aligned (feature ownership end-to-end)
- ▶Integration Team → Enabling team (mentorship + quality)
- ▶Production Team → Platform team (keeps things running)
Architecture (The Guard Rails)
Not the traditional Architecture Board. This team is able to review system designs and provide constraints. Instead of maintaining a 47-page 'Best Practices' document that 10% of the team reads, they encode standards directly into AI configuration files, linting rules, and architectural decision records that tools consume automatically. They are heavy contributors to "Here's what good looks like".
Development (Velocity)
Small, focused teams where each developer ships what used to require an entire pizza team:

There is a heavy shift here from "breaking down work for others" (which works really well) to "maintaining flow yourself".
Critical: Pair programming and code review become more important as velocity increases, not less. The bottleneck shifts from "writing code" to "ensuring it's the right code".
Integration
This is not a QA Team - although it most definitely contributes to quality. This is for mentorship - Junior developers paired with Integration Leads. Junior people learn by seeing how Senior Developers achieve velocity and learning the system. They are testing full features - they do the hard integration work that AI can't anticipate. Communicate with Architecture and build experience and foundation in "Knowing what questions to ask".
Junior developers graduate to Development teams when they can:

- ▶Ask the right questions before writing code, not after
Production
This is not DevOps as we knew it. This is monitoring, rollbacks, learning feed to architecture - keeps the whole system honest.

What this really means: Not 30-40% reduction in head count - 30-40% of activities evaporate. People remaining do fundamentally different work.

- ▶People Managers who actually focus on people (because they're not tracking JIRA tickets or second guessing technical decisions)
The Great Experience Divide
With all new inventions in Software Development - there is a host of opinions and adoption from the Skeptics to the Adopters and the 100th Meridian.
The difference between 2x gains and 8x gains isn't better AI—it's whether your experienced developers are accelerating or anchoring.
The Skeptics

- ▶Unfair advantage: 30 years of pattern recognition - can achieve 8x because they know what to ask for
The 100th Meridian
In American history, the 100th meridian marked where the climate shifted—familiar farming techniques stopped working. Similarly, developers here are in unfamiliar territory: less experienced developers with powerful AI tools.

This is why integration testing matters - but people in this category may frustrate the integration team to no end.
What's the Formula?
If you're starting from scratch with AI adoption, you have an unfair advantage—like companies born on AWS versus those trying to migrate 15 years of on-prem infrastructure.
For existing teams, simply "giving everyone AI tools and calling it a win" will create more chaos than value (possibly also disenfranchisement).
A more systematic approach is necessary:

- ▶Role Restructuring (painful but necessary)
- ▶Trusting smaller teams with larger scope (scary but required)
- ▶Investing in Integration as mentorship, not QA as gatekeeping
At this point the question isn't whether this will happen - it's whether you will be part of the transition or get disrupted by someone who does.
